The situation

Our client, a main player in the pharmaceutical sector, is facing major changes and reorganization phases. In this context, the client asked Business & Finance Solutions to support the organization on different levels. First for a technical expertise in accounting and secondly for a continuity guarantee with expert resources.

Concretely, our consultant trained the new Accounting Manager of a French entity. He then took the responsibility of the knowledge transfer of the Eurasia shared services for GL and Treasury activities to the new shared service located in Poland.

The task

We trained the accounting Manager of the French entity to all accounting tasks such as invoice approvals, bank bookings, monthly closings, reporting, French taxes and payroll reconciliation.

In order to ensure the continuity and the knowledge transfer, we wrote all the accounting processes and trained the members of the new shared service in Poland through video conferencing.

To ensure a smooth go live, we designed, together with the client, assessments to evaluate the knowledge level of the trainees.

During a transition period, we stayed available to give support during an “HyperCare” period.

The action

The first part of the mission was to train the Accounting Manager in France. We had to:

  • Ensure that all the processes were documented
  • Create a database of contact persons to help the Accounting Manager to know who was doing what and who can help in which task
  • Create a yearly calendar with all key dates to allow the trainee to meet his future deadlines

The second part of the mission was to train the new shared service persons. We had to:

  • Review all processes to help on the Standard Operation Process redaction
  • Review and validate all the Standard Operation Process created by the new shared service
  • Define knowledge transfer sessions calendar according to the deadlines
  • Bring sufficient training and support to help people meet the targets

The results

At the end of the project, we succeeded in:

  • Training the Accounting manager on time to manage the yearly closing by himself
  • Write down the required documentation for the Knowledge Transfer on time for the beginning of the knowledge transfer period
  • Training of Trainees from the shared service according to the planning defined by the customer
  • Guarantee a qualitative level of training to allow trainees to work on their own without major issue
